I am so happy you're here, because today's episode is one that I've honestly been thinking about for a while, because I've had so many conversations lately with entrepreneurs who are in that beginning stage of business. And this is good for seasoned business owners, too. It's going to be a very good reminder for you, and it's going to actually make you think about the way that things are running in the background of your business. But for all of you newbies out there, you know the stage, like, where you're doing everything yourself. You're questioning every decision. You're wondering if you're charging enough. You're trying to figure out Instagram. You're watching everyone seemingly explode overnight while you're sitting there wondering, what am I missing? And so it got me thinking. If someone came to me tomorrow and said, caitlin, we're taking everything away from you. You will no longer have your agency. You will no longer have your podcast. No Instagram following, no team, no email list, no digital products. You have to start completely over. What would I actually do? Because here's the thing. I don't think I'd do what I did the first time around. Don't get me wrong. I am so incredibly grateful for the journey because every mistake has taught me something. But, man, there are some lessons I had to learn the expensive way. Okay, Some lessons that cost me years or tens of thousands of dollars. Not kidding on that one. Friendships employ cost me opportunities. So today, I want to save you from making some of the same mistakes that I've made. And whether you're just starting your business or you're trying to hit your first six figures, or maybe you've been in business for years, but you're just feeling a little stuck. You feel like something's got to change. These are the eight things I would do if I had to build my business all over again. All right, you ready? Let's jump in. Okay. It's so funny to look back at everything that I've built. And when I was putting my notes together for this, I'M like, okay, what are like the biggest mistakes you made, Caitlin? And there was, there was a lot, you know, there was not monetizing as fast as I should have. I probably missed out on hundreds of thousands of dollars because I didn't have like an offer that was more low ticket. I've always been a service based company that's pretty high ticket. So like little things like that I could have made money faster. What are some other things I could have hired faster, I could have fired faster. But I'm going to start off with this mistake first. So the first number one thing that I would do differently, I would stop trying to be good at everything and I would become undeniable at one specific thing. I think one of the biggest lies entrepreneurs believe is that we have to offer everything. I do branding, I do websites, I do social media, I do coaching. Yeah. Email marketing, I do that. Oh, Pinterest, yes. Graphic design. Absolutely. Girl. No you don't. People don't remember people who are pretty good at good thing at like 10 things. You know, they, they remember the people who known for one specific thing. Like maybe you're a massage therapist. Do you have those magic hands? Maybe you are a web design designer. Like maybe you do branding very, very well. You want to be known for that thing. So you gotta think about the people you follow. There's probably one thing that immediately comes to mind on why you follow them. Oh, she's the email girl, he's the YouTube expert. Oh, she's the branding expert. Oh, she's the finance girl, she's the photographer. You immediately associate that person with something. So for me, that became Instagram visibility, personal branding, content creation. And it's not because those were the only things I knew. Because I knew a lot coming into all of this. I worked for so many agencies. I knew Facebook ads, SEO, web design, blogging, social media, marketing, all of the things. But because I intentionally became known for them, if I was starting over, I would pick one specific thing to go all in on. So I'd ask myself one question. What do I want to be known for? And what is one topic that I could literally talk about every single day? Because you got to be super repetitive with these things and not get sick of not what can I sell, but what can I talk about that I want to become famous for? Because here's what happens. Once people trust you in one specific area, they will buy everything else from you, but they need a reason to remember you first. So you want to master one specific thing. You want to become known for it. You want to own that category. And then everything else can come later. I promise you, everything else can come later because you're going to build that trust. You're going to nurture them again. They're going to be eating out of your hands. But you have to be known specifically for that one thing and make magic for them. And then they're going to you say the next mistake that I would avoid is I would hire help sooner. This is one of my probably biggest, I don't want to say regrets. It's not a regret, but it's just something that I learned. I waited way too long because I kept telling myself I can't afford help right now. But looking back, I couldn't afford not to. I was editing, posting, answering emails, doing invoices, scheduling calls, writing captions, customer service, everything. And I thought I was saving myself money, but really I was bottlenecking my entire growth of the company. And here's something I wish someone would have told me. You don't specifically have to hire a full time employee first. You could just hire a contractor. Start with a few hours a week. Something that you could afford, a VA contractor. Someone who is just editing your videos every week for you that gives you back five hours a week. Or someone maybe you get a crap ton of emails. You could have someone reading your email inbox for you and helping you respond. Or someone who just schedules content. Something because every hour you're spending, listen to me on this one. Every hour that you're spending doing $20 work is an hour you're not spending doing the $500 or $5,000 work. Your business doesn't grow because you're busy. It grows because you're focused. And I see this all the time. People say I'll hire when I make more money, but sometimes you make more money because you hired. There's a huge difference. When you bring someone in, you open up your capacity so much more. You can offer more, you can make offers so much better. Can you hear me? Hello? Testing. Now you don't eat now. I'm not saying you need someone to take over your business. You just need someone to take a few things off your plate. And trust me, the first time you look at your calendar and you realize you actually have time to think and create and sell, you will kick yourself in the face for waiting so long. I pulled in a contractor maybe like three months in to building my business and I probably could have pulled her in the first month. And then I waited. I think another, let's see from the time March, April, May, June, July, August, September. So seven months. It took me seven months to hire someone full time. As soon as I brought in that full time employee, that was like the scariest thing for me, by the way. As soon as I pulled her in though, we like doubled our revenue because she was able to take on more clients. So it was truly the best decision I made for my business to pull in help. And then a couple months later, we hired our second full time and now we got a third full time. We got two part timers. Like we're building a team. And let me tell you, it scares me every time I bring someone in because I am paying for their salary. We also contribute to retirement. We also, you know, you got unemployment tax, you got all the things when you hire full time employees and you have their livelihood in your hands, like you're promising them a job if this business falls apart tomorrow. You know, it's like you've got their future in your hands too. So it is scary. But I love my team so much and you guys, I would not be able to post as much as I do. I would not be able to grow this business, this agency. We wouldn't have this many clients if I didn't have my girls by my side. So I am so on board with hiring Hireh and my, my husband. This also brings me into number three. My husband has always said, hire slow, fire fast. And I now get why he says that. So my next mistake that I would avoid or what, what I would do if I was starting over is I would fire faster. Okay, this one is probably going to make some people a little uncomfortable and I get it. But if I'm being so honest with you all, some of the biggest hits that my business has ever taken were not because of a bad client or, you know, having to pay for a boo boo in the business. It was because I kept someone on for way too long. Because I am a huge optimist. I always think like, oh, they'll figure it out or they're just having a rough month, they'll grow into the role. I'm really bad too. It's like, I don't want to hurt their feelings. And while I was busy trying not to hurt one person's feelings, I was hurting the rest of my team. I was hurting my clients and I was hurting my business. Because here's something that every business owner eventually learns. One bad employee doesn't stay one bad employee. They affect the entire team Morale drops. The A players get frustrated. Clients feel it Deadlines start slipping, people start asking, wait, why are you allowed to keep doing that? One person can quietly become very expensive. And there was a point in my business where I had the wrong person, great person, you know, out of this. But for my business, she was the wrong fit. And I kept her on for way too long. I lost clients because of it. Lost lots of money because of it. Lost my freaking mind because of it. Because I was stressed out all the time. And then it was bleeding into my other employees who were stressed out all the time. It was. It was a hard, rough time. And firing was really, really tough, too. But keeping someone in a role that they're not succeeding in isn't actually kind. It's uncomfortable for them, too. Sometimes. We're holding onto people because we don't want to have the hard conversation, not because it's actually what's best for them. But I remember a couple times where I knew, like, deep down in my gut, I knew every day. I knew it wasn't working. But I kept hoping. And every single time when I finally made the decision, I looked back and I thought, I should have done that three months ago. Every single time. Now, let me be really clear. I'm not saying fire people because they made one mistake. Good employees, they make mistakes. I've made mistakes. I make mistakes daily. My team makes mistakes. That's part of growing. But when they consistently make mistakes and they don't take ownership or like, it's uncomfortable for you as the owner to approach them about a mistake because you know they're not going to handle it well. You got to let them go. People who don't care, people who create drama, people who don't align with your values, people who require more energy than they create, those are two different things. So today I actually asked myself one question. If I were hiring for this position today, would I hire this person again? If the answer is no, then you got your answer. It's one of the hardest parts of leadership. I will tell you that. I was sick over it for a while, for a couple weeks. That affected me after firing, after the fact that I let it go. And, you know, we were up on the up. But I still felt so sick about it. Cause I hate firing. It's very uncomfortable. But sometimes protecting your company means that you have to make very uncomfortable decisions in the moment, and you just do. But I am so grateful that we did, because then it made room for another, A player who is a fricking beast. Shout out to Abby Duke, because she is such an amazing asset. To my team. And she does so such good work. And I'm just. I'm thankful for how things played out because she came at the perfect time for us. All right, number four. I would invest before I felt ready. And I am that girl that says, oh, that's such a waste of money. Oh, masterminds. Ew. Oh, a mentor. I don't need a mentor. I can learn it from a free book or a podcast or whatever it might be. It was not luck or going viral or working harder. It was investing. And I don't just mean money here, I mean the betting on myself. When I first hired a mentor, I was terrified. I remember staring at that payment thinking, holy sh, I am insane. But they're both really good a team players on my team and so I want to not only like give back to them, but I also want to pour into them because they deserve to be loved on, they deserve to learn more, they deserve to get better at their job. So I am investing in things like that. I also tell the girls all the time, like if there is an ad, not an ad, if there is a course that you think will make you better at your job, please tell me if there is a training, a certification, a mastermind, a conference, whatever it might be, talk to me about it. I might not be able to say yes at the time, but most of the time I'm gonna try my damnedness to make it work, because I want to pour into these people. Because guess what? They're gonna pour it right back into my business. One of my favorite quotes is, what got you here won't get you there. And it's so true. Like, every level of business requires a different version of you. The entrepreneur who gets to their first six figures is not the same entrepreneur who gets to half a million, a million, 2 million, 3 million. You have to evolve. And sometimes the fastest way to evolve is to get in the rooms where you are the least experienced person. And I tell people this all the time. Don't wait until you feel like you have enough money to invest, build, investing into your business. Decide today, like, okay, I'm gonna take 5% or 10%, whatever makes sense for you and makes you comfy. And I'm going to put that back into my growth. And some years that might be coaching, some years that might be hiring someone. That might mean running paid ads, that might mean building systems, but always, always keep investing and becoming a better business owner, because your business is never going to outgrow you. That is probably out of this whole entire episode. That is probably the most important thing I would tell someone who's either starting out or you're a seasoned business owner and you're stuck. Number five. This one's super important, too. I would show up on Instagram every single day. And before some of you roll your eyes at me, hear me out. I'm not saying you need a dance or become an influencer or you need to have a reel go viral. I'm just saying you need to be visible, because visibility is what creates opportunities. I live in the smallest of smallest towns. My business has a capacity that it can get to with the town that we live in. And so the only way for me to expand and grow my business is to get out of, you know, this town. So that's where social media comes into play for me. Opportunities create income. And almost every major opportunity I've had started because someone found me online. Clients, podcast, guests, speaking opportunities, brand deals, Forbes media, features, partnerships. None of those people knew me personally. They knew me because I kept showing up online. They kept seeing me. And now here's where I think people overcomplicate it, too. They think, well, I don't like being on video, Caitlin. I don't want to show up on camera. Okay, then don't. There are so many other ways to build authority today. And my favorite way actually, like, I love reels, but carousels have been so big for my business lately. The educational posts with the graphics, the storytelling behind the scenes. You don't have to build your business the way someone else does. So I know you know that Jesse Jean lady's all over everything saying that yapping videos are the only way to grow your business, but that's simply not true. Find the version of content that you will actually be good at and stay consistent with. Because consistency is what beats perfection every single time. And honestly, just showing up your way is what's going to help you reach as many people as possible. And that's one of the reasons I created the Visibility Vault. All right, number six, this one's big, especially for entrepreneurs and especially for entrepreneurs with adhd. I would stop trying to build five different businesses before one of them actually worked. This one hits home for me because if I'm being honest with you guys, I've always been someone with a million ideas. I'll wake up on a Tuesday and then I'm convinced that I need to launch something like that day. Maybe It's a course or a membership or an offer or a challenge or a workbook, whatever it might be. And what I've learned from this is that entrepreneurs don't fail because they don't have enough ideas. Cause we got so many ideas, but they fail because they have too many. And I remember constantly thinking, like, the next thing is, it's gonna be the thing. But every time I start over, I'm stealing momentum from something that was already working for me. So imagine like planting 10 different seeds, right, and then digging up every two weeks to see if they're growing. None of them are gonna survive. Right? That's exactly what so many of us business owners do. We launch, and if it doesn't make a hundred K in the first month, we pivot and then we launch something else, and then we pivot again. And then six months later we're wondering, why doesn't anything have traction? Well, it's because nothing had enough time. So if I started over tomorrow, I would pick probably one offer, maybe two, but I would really pick one to start with, and I would become absolutely obsessed with making that one offer better. Not newer, but better. Better messaging, better landing page, better testimonials, better onboarding, better customer service, better marketing, better content. I'd ask myself every week, okay, how can I sell this one thing to more people? Not what should I create next? Again, I struggle with this even now, but like, hearing myself talk about it, I'm like, okay, Caitlin, listen to your own advice. There's something nobody talks about, and that's businesses making millions of dollars. A lot of them aren't making millions because they have 20 different offers. They're making millions because they've sold one incredible offer really, really well. So before you create something new or reinvent your whole business, ask yourself, have I actually exhausted every opportunity with what I already have? Because the chances are the answer is no. All right, number seven. I would build systems way earlier. Can I tell y' all something embarrassing? There was a point in my business where literally everything just lived in my head or in a notebook on my desk. So if someone were to ask, how do we onboard a client? I knew, but nobody else did. How do we deliver this? I knew nobody else did. What happens after someone signs? I know, but nobody else did. So that means every decision, every problem, who does it go to? Me. And then I wonder why I feel so overwhelmed. It wasn't because I was working too much. It was because I had built a business that couldn't function without me. So if I disappeared for a week, guess what? Everything slowed down. That's not freedom, and that's not a good business plan. That is a very stressful job. So now every single time we run into an issue or we figure something out, or we, like, iron something out, we. We document it. It's called an sop. And we upload that sop, which is basically detailed instructions on how to do something, into our Google Drive, and then we link it into our Slack channel so that anyone who ever runs into the issue knows exactly what to do. Everything is documented. Onboarding clients, uploading content, sending invoices, launching a new product. Every system you build today will save you dozens of decisions later. And I think that's one thing, too, that us business owners have to struggle with is like decision fatigue. Because we're making so many decisions every single day. This is going to cut those decisions in half. And here's another thing. Systems don't just help your team, they help you. Because every decision you don't have to remake creates more mental energy for the things that you actually want to do. And I want you to think about this. If tomorrow you hired someone, could they learn your business from documentation, or are they going to have to ask you 400 questions? If the answer is the second one, then start documenting. Like, today. This can be what you take from this episode. Start documenting every process you do so that when you bring someone on, it's super easy. The future will thank you. I promise. All right, last one. Number eight. I would stop waiting until I felt qualified. This might be the most important beyond the hiring, firing. I mean, they're all so important. But I wasted a lot of time thinking that I needed more certification or more, like, proof. One more client, one more testimonial, one more year of experience before I was allowed to call myself an expert. And then meanwhile, people who knew half as much as I did were showing up confidently every single day, and they were winning. And it's not because they were smarter than me, but it's because they just got out of their own way and they were visible. And I think we confuse confidence with competence. Competence doesn't come first. Action comes first. Confidence then follows. I always say, take messy action. I didn't feel quite ready when I quit my job, but I did it. I took that messy action. I didn't feel ready when I started charging more. I did it. And I started making more. I didn't feel super ready hiring a new employee, but I did it. And then oh my God. So many things got easier for me. It didn't. Anyways, every single time I became the person I needed to be after I started. So if you're sitting there thinking, like, I'm going to start posting when, blah blah blah, or I'll launch this business when or I'll charge more when, no, do it now. Because the version of you capable of running the business that you dream about, she is waiting on the other side of your messy action, not perfection. So at the end of the day, if I had to start my business from absolute scratch tomorrow, no followers, no team, no clients, no podcast, no email list, these are the eight things I would do. I would become known for one thing. I'd hire help sooner, I would fire faster. I'd invest consistently and strategically. But consistently I'd show up every single day. I'd stop chasing shiny objects. I'd build systems earlier, and I would stop waiting until I felt ready. Because here's what I've learned after building this very successful dream business of mine. Success usually isn't about finding the perfect strategy. It's about doing the boring little things consistently for way longer than everyone else does. It's showing up when nobody's clapping, when Nobody's watching. It's improving 1% every single day, making uncomfortable decisions. It's betting on yourself before anyone else does. And one day people are going to look at your business and they're going to call you an overnight success, even though you know that it took you years.
