Foreign welcome to Leading Organizations that Matter podcast about leadership and how we find impact, meaning and joy in our work. I'm your host Ray Spadoni and today's topic is Understanding the Diamond versus the Setting. I've been working with a very mission driven client and the topic of legacy has emerged as a central theme during their strategic deliberations. This is a highly principled organization with a commendable history and track record of compassion, leadership and action, but times change and environmental realities are taking a harsh toll on them. This has led me to wonder whether the entire enterprise is like a diamond ring or whether there's a separate diamond and then its setting. In other words, are the mission, history, the aura, impact, the legacy? Are they the diamond in this metaphor, while the current operations is the setting that is propping up, holding up the actual diamond? The value of thinking in this way is to encourage the board and leadership of the organization to mull over and to think about whether there should be distinct strategies and tactics for the diamond and then also for its setting. Once the organization is subdivided in this way, it it can be very clarifying for those who are focused on the mission and then those who are responsible for determining how best to accomplish that mission. This is, in the end, only a thought experiment, but it can be a helpful one because for many nonprofits, the mission and then the manner in which it has historically been met are not necessarily one and the same, even though it may seem like it. For another client that I worked with. Their private foundation, which has historically supported a local service provider, has seen a very dramatic shift in the population surrounding that center. This has forced them to recognize that they have the most affinity and passion and commitment to the mission of serving the historical population. So they've decided to realign the their funding objectives and priorities accordingly. They separated the proverbial diamond from its setting, realizing that the existing setting was no longer propping up and supporting their treasure diamond in the manner that they truly desired. So is your organization a diamond ring or a diamond and its separate setting? Thanks for listening. Leaving a positive review and letting others know about this podcast will help a great deal. In this episode, host Rey Spadoni explores a compelling metaphor—distinguishing the "diamond" from the "setting"—to help leaders of mission-driven and nonprofit organizations clarify how they approach legacy, mission, and operational strategy. Drawing on personal experiences with clients, Rey discusses why separating the lasting values and purpose of an organization (the "diamond") from the operational structures that support them (the "setting") can lead to deeper, more intentional strategy discussions.

Using the diamond-setting model is presented as a clarifying thought experiment.
It acknowledges that for many nonprofits, “the mission and then the manner in which it has historically been met are not necessarily one and the same, even though it may seem like it.”

This differentiation helps organizations avoid conflating operational tradition with the essence of their work.
