Gary’s early warning signs were driving home frustrated, blaming the team, and carrying too much of the load himself. His view now is blunt: if everything still depends on you, the process is weak. Systems remove guesswork and give other people a way to perform without waiting for you.

Gary used to tell people exactly what to do. Now he starts with the problem and asks them how they’d fix it. That changes the standard straight away.
