Anamaria Ungureanu
Hello.
Vasko
So Friday's product owner day. Of course we'll talk about great product owners in a minute, but let's dive into what might be the most interesting and also most learning experience which is what was potentially the worst product owner anti pattern you've ever witnessed in your career?
Anamaria Ungureanu
The worst anti pattern I witnessed in my career is the monologue type. So I witnessed in a context where the product owner loved to speak and hear himself that person and so many details, so many technical. Because the context is that product owner, you know, came from a technical background. I witnessed very often. Yeah and this was concrete context. When we moved to, you know, Scrum, we take the tech lead and we put the product owner head and we expect the product owner but without proper coaching, proper you know, journey to apply the product owner responsibilities. Product owner remains in this technical mindset. So I witnessed a monologue during iteration planning very hard to stop and continue to all this detailed technical discussion in details monologue and the consequence it's really impacted the team focus understanding why we do this, what's the value? Different challenges to feel, you know, the value, what they deliver. And as a result the ecological safety was impacted. The decision were made in isolation because okay, I go into product owner, you know, I'm lost monologue discussions. So the fact that the product owner didn't listen to team to pay attention to the question because was focusing on sharing the message had in mind and that's it was totally unconstructed for the team and impacting the team. So after observation okay, we help together. As a product owner had different one to one discussion. Because before setting up in place some improvements once that person see this self awareness make that person understand the context was not even aware. Being so focused on just sharing a message, speaking without interruption. So it was totally unconstructive. As a product owner you need to have I think short and clear message and pay attention to the question of the team members. And for example, in our discussion improvements will enhance the beauty and the value of backlog refinement.
Vasko
How did you. So I noticed that you're talking about a transformation here. Like first creating the self awareness because they weren't even aware of what they were doing. Then maybe talking about what might be different behaviors kind of creating a vision of what might happen and then having different way to communicate. So be more concise, be more open to questions. How did this PO react to this kind of intervention? Because I don't know, some people might be quite defensive, right. Like when they are made aware of how they are behaving. How did you communicate with this po? How did you approach the situation of creating first that self awareness and then discussing new ways of working?
Anamaria Ungureanu
In my case I could say that was surprised not even realizing, you know, because I went to this path of more raising open questions. How did you felt it was the discussion? Did you listen the team and that he realized no you had any question and made the person realize that was not space for collaboration, for conversation. And I would say in this situation was not defensive was more like in awareness approach. Ah, thank you. I didn't realize then the second phase of I think again human face is excused that trying to find some excuse why I'm doing this my way of doing, you know, I need to provide all this kind of information was you know, all this. I found it valuable all this information. So this kind of rational why was approaching this place of awareness and understanding their awareness. Understanding and for the action. Yeah. We now discussion say okay, what we can do to improve. Do you think it's. It's good like do you want to continue like this? What do you think we could change in our discussion? Because I think in my situation I gave some techniques, some examples like refinement, backlog refinement. It's a space where you can have more discussion. Maybe you have more session or have a dedicated, you know, topic session for some technical discussion. Yes. Post meeting which we could take it after. So I gave concrete example letting him okay you may have a space if you want to share all this also where you want to have the space team also to share to you to raise the question to know confirmation of this. Both things. Yeah. Where we can have it. It's interior planning. When you can. So we agreed in the beginning I help him in the discussion to raise attention. You know, it was a technique saying okay, I raise my hand so you'll know that okay. When it's to extend it. When I assume as an observer maybe raise my hand second try say it's clear enough. Make him go back to the discussion. It helped him in this changing. Because again changing cannot happen by night. So we had this working agreements. I will raise my hand. And if not clear enough team so they move the discussion to Steam.
Vasko
Absolutely. And when you think about this kind of this product owner's reality, it really is a big demand for them to change the way they interact with the team. Especially if they are not aware. But it wouldn't be any easier if they were aware. Perhaps the opposite. But there aren't only bad product owners, right. Like there are some amazing product owners out there. And I think it's important for us to also review how they work. So Anna Maria, the best product owner you've ever worked with. How did they work?
Anamaria Ungureanu
Best product owner I work with had a skill of storytelling. Making you feel is eager to achieve that goal and vision. Coming with a clear vision and making sure that everyone from the team is not just executing, but is part of this what we want to achieve the goal concrete. You know, we. We want to deliver platform people to be able to connect to buy different tickets and all these suppliers. So okay, showing the vision, the story, how they said it and making the. The. The team too engaged in the story and not just to the execute. I was really a fan because he. That person had the power to be transparent present with the team. Very valuable for the team because was present transparent and able to say why we are doing this and was direction what we want to achieve. Not this approach. Like because management request. Because customer request and that's it. Guys. By having this application, can you imagine we will be able to search for different options. Can we visualize? Can you? So the enthusiasm they provided to the team helped a lot in the confidence and focusing on commitment on the goal. I think as a product owner we need to have a different techniques in selling the message. So we engage the team to make the difference. It's not just technically we do this infrastructure guys because it supports this functionality as a platform to be able to increase the performance of our users time and things like this. So the voice, the clear keywords they share helped a lot in my collaboration with this product owner. And I also learned part of our learning because he was in this agile mindset. That person has this like okay guys, you need to be open share to me transparent. I'm open. He that person was was very open to know. Look, this is all the updates I'm doing on the roadmap. All right.

Scrum Master Toolbox Podcast: Agile Storytelling from the Trenches
Episode: Building Self-Awareness in Overly-Technical Product Owners | Featuring Anamaria Ungureanu
Release Date: August 1, 2025
Host: Vasco Duarte, Agile Coach, Certified Scrum Master, Certified Product Owner
Guest: Anamaria Ungureanu, Agile Coach
In this insightful episode of the Scrum Master Toolbox Podcast, host Vasco Duarte engages with Anamaria Ungureanu to explore the challenges and strategies involved in cultivating self-awareness among product owners (POs) who possess an overly technical mindset. This conversation delves deep into identifying detrimental behaviors, implementing effective interventions, and highlighting the attributes of exemplary product owners. Whether you're an Agile practitioner or a Scrum Master seeking to enhance team dynamics, this episode offers valuable perspectives and actionable advice.
Timestamp: [01:47 - 05:14]
Anamaria begins by sharing her experience with the most challenging product owner anti-pattern she has encountered: the monologue type. This type of PO tends to dominate discussions with excessive technical details, often stemming from a technical background without adequate coaching to transition into their role effectively.
Anamaria Ungureanu [01:49]: "The worst anti pattern I witnessed in my career is the monologue type. So I witnessed in a context where the product owner loved to speak and hear himself..."
She explains that this behavior frequently arises when technical leads are promoted to product owners without proper guidance, leading them to maintain a technical focus rather than embracing the collaborative responsibilities of a PO. This monopolizing communication style hampers team interaction, reduces ecological safety, and isolates decision-making from the broader team.
Anamaria Ungureanu [04:50]: "...impacted the team focus understanding why we do this, what's the value?"
Timestamp: [03:00 - 05:14]
The monologue PO not only stifles open communication but also obscures the team's understanding of the project's purpose and value. Anamaria underscores how such behaviors can lead to a lack of engagement and diminished morale within the team.
Anamaria Ungureanu [04:50]: "...impacted the team focus understanding why we do this, what's the value?"
This approach results in teams feeling disconnected from their work, as they are left to execute tasks without a clear grasp of the overarching goals or the significance of their contributions.
Timestamp: [05:14 - 08:58]
Vasco Duarte probes deeper into the transformation process, exploring how Anamaria and her team addressed the monologue PO behavior. The key to overcoming this challenge lies in building self-awareness and gradually altering communication patterns.
Anamaria Ungureanu [06:10]: "...it was more like in awareness approach. Ah, thank you. I didn't realize..."
Anamaria describes initiating open-question techniques and one-on-one discussions to help the PO become aware of their dominating behavior. Implementing practical strategies, such as raising a hand to signal a desire to interject or redirecting conversations when they become too technical, proved effective.
Anamaria Ungureanu [07:15]: "I gave concrete example letting him okay you may have a space if you want to share all this also where you want to have the space team also to share to you to raise the question to know confirmation of this."
These interventions foster a more balanced and inclusive communication environment, allowing team members to voice their perspectives and enhancing overall collaboration.
Timestamp: [09:35 - 12:27]
Shifting focus, Anamaria highlights the attributes of an exemplary product owner through her experiences with a particularly effective PO. The standout quality is the ability to engage the team through storytelling and a clear, compelling vision.
Anamaria Ungureanu [09:40]: "...had a skill of storytelling. Making you feel is eager to achieve that goal and vision."
Such POs ensure that the team not only understands their tasks but also feels connected to the larger mission. By articulating the "why" behind initiatives, they instill a sense of purpose and ownership within the team.
Anamaria Ungureanu [10:15]: "That person had the power to be transparent present with the team. Very valuable for the team because was present transparent and able to say why we are doing this and was direction what we want to achieve."
This approach contrasts sharply with POs who merely relay directives from management or customer requests, as it fosters deeper engagement and commitment from team members.
Timestamp: [06:03 - 08:58]
Anamaria shares several concrete strategies she employed to support the PO in transitioning from a monologue to a more collaborative communication style:
Anamaria Ungureanu [07:15]: "I raised my hand so you'll know that okay. When it's to extend it. When I assume as an observer maybe raise my hand second try say it's clear enough."
These measures not only promote a more inclusive atmosphere but also empower team members to contribute more effectively.
Timestamp: [09:35 - 12:27]
Anamaria emphasizes the importance of storytelling in product ownership. By crafting narratives that outline the project's vision and objectives, POs can significantly enhance team engagement and alignment.
Anamaria Ungureanu [09:40]: "...making you feel is eager to achieve that goal and vision..."
Effective storytelling involves:
Anamaria Ungureanu [10:15]: "The enthusiasm they provided to the team helped a lot in the confidence and focusing on commitment on the goal."
These practices foster a sense of ownership and accountability, leading to higher motivation and better performance.
Timestamp: [12:27 - End]
As the conversation concludes, Anamaria and Vasco reflect on the significance of effective communication and continuous improvement in product ownership. Acknowledging that transformation is an ongoing process, they highlight the necessity of supportive environments and collaborative efforts to sustain positive changes.
Anamaria Ungureanu [14:15]: "Discussion important but doing it together, that's next level."
