Hello guys. Welcome back to another episode of the Treatment Room podcast by your host and esthetician, Tessa Zolli. I'm also a acne expert and certified health and nutrition coach. I am also the founder of my own skincare brand, Free Skin by Tessa. And today's episode is going to be a little bit different. I think this topic could be perceived as taboo, but I think it's really important and I'm a little, a little nervous. But I also think this episode is just going to be so beneficial. I want to talk about something that I think every service provider has dealt with as at some point, which is policies, cancellation policies, program timelines, product purchasing policies, communication expectations, what you can and can't use. During my skin program and I know that when you are a client a policy can feel annoying, it can feel unnecessary, and it can feel almost mean. I think of that real that's like the esthetician charging her client and the audio is like that is the meanest thing you can do. And trust me, we do not as providers love enforcing our policies. I think for the most part it can be really hard to do and I know for me I have such a personal relationship with every girl I work with and we get along so well. We are close in age. I really do feel like we become besties over the course of six months or more of working together. I have clients I have worked with for five or six years and they truly feel like girls I would hang out with that I would be friends with. I totally would get a coffee or hang out with the client if we lived in the same state. But there is also that other side of being the business, being the provider, being the authority. And I just want to explain why these policies exist, especially for a small coaching business like mine. I am hopeful that this episode can break down some walls between providers and clients. I'm hopeful this can help those who are new or not so confident with their business yet, or who just need to hear that it's okay to have policies. And I also just hope that this can help any clients out there who are listening understand why these policies exist and just understand that they're really not intended to hurt anyone. And I've definitely run into that perceived experience before. And I just want to further clarify why policies exist and just know as the provider, we do not. For the most part, at least, I can speak for myself. I do not love enforcing policies. I am six years into having this business and it's still not easy. The thing about policies is that they are similar to boundaries. They are important because they create reasonable structure and expectation. They allow a provider to stay stay in business. And this is important so that we can show up fully for our clients that we are serving and to protect the quality of our work and to allow us to still have a life and mental health outside of running a business. Before we get into the episode, I have a really exciting announcement. I am officially offering macro coaching. So so yes, I am expanding my business. I've learned a lot from each and then undergoing my training throughout NASM and having spent the last two years tracking my own macros and undergoing different phases of calorie surplus, calorie deficit, calorie maintenance, and being able to successfully undergo body recomposition. I'm so excited to offer this service to more of you in my network. I just love helping the girlies through feel like their best, most confident self. I know what it's like to not be fully happy in your skin or body and not have the tools to get there and so I'm just so excited to really expand my business and expand my niche. So I now offer a four week introductory coaching phase. And the purpose of having a four week intro phase is, is to establish your personalized targets, help you learn how to track macros, help you understand your own current habits through tracking and just learning self awareness about your nutrition habits and just your overall activity habits, sleep, stress, all the things, see how your body responds, responds to structure and determine whether long term coaching and macro tracking is the right fit for you. I will say I've had different seasons with my fitness journey and the first time I hired a coach I really was not ready to track macros. I actually didn't understand that that would be part of the process. I just wanted to get my dream body and so entering a program where I didn't know that was part of the deal, I didn't understand that I would need to be weighing my food, I would need to be following a structure and grocery shopping, cooking for myself, not just flying by the seat of my pants and having whatever I wanted whenever I wanted. It was an adjustment for me and I was really young and green at the time and I was not able to commit to a program. So knowing that and having that experience myself and then having time that pass that allowed me to realize okay, if I have a specific goal, it is really going to take a commitment, it's going to be a departure from what I have been doing and then having a really eye opening experience of tracking macros and learning to actually really love it and see how it benefits me and provides just such a helpful structure to my life and then seeing the results that followed. I am now such a believer in that process but I want to make sure somebody who signs up with me has a little chance to experience macro tracking which is more specific than the coaching I do with acne focused nutrition. Just in that with acne focused nutrition you don't necessarily need to track macros, it is still guided. I still can offer meal plans, logging guidance, check ins, but with body recomposition goals, fat loss goals, anything like that, it is more specific and it does come down to quality quantity rather than just the ingredients. So I want to give just a little four week window for a new client to try that out and see if it's a fit for you and a fit for me and then we can go from there. You can learn more or book now@tessaskin.com and while we are talking about goals, I want to add on something that is also very important. I have had a few girls DM me and say hey Tess, I want to lose weight, I want to work on my autoimmune condition. I also have these gut issues and I want to fix my acne. Can you help me? And the answer is yes. But generally I recommend focusing on one major goal at a time unless you are already experienced with tracking food and following structured protocols. I will also add on that I am not an MD and if you have medical issues that need attention, I would recommend seeking a medical professional. But that doesn't mean we completely ignore your other goals once you are in a place to start looking at body recomposition goals or treating acne. I have found that in coaching there's something called the triangle of awareness which tells us you will reach your goal in the best possible timeline with the least amount of frustration if you focus on one goal at a time. I used to not understand this. I used to think health was really one general category, but it is so specific. And when we can define and understand our specific goal, we can reach that goal in a reasonable amount of time. This is called phasing your goals or phasing your nutrition. And we want to understand that each goal, like acne clearing or say fat loss or addressing an autoimmune condition, they will have unique protocols and they can actually conflict. So what is best for muscle gain may not be the best for clear clearing acne or for addressing your specific autoimmune or health condition. So when it comes to addressing your skin care, acne trigger supplements, lifestyle habits, calories, macros, training, body composition, all these things, it can be overwhelming if you're trying to do too much too quickly. And so I really think different goals require their own protocols and I would rather have you execute execute one plan really really well, then feel like you have 12 things to think about every time you eat or go to the grocery store. And so phasing your nutrition is something I really believe in. And so I highly encourage you to think about what is that one main priority goal that you want to address first and then we can properly phase your program around that goal. Now let's get back to policies. So let's get into it. One of the policies that has probably been the hardest for some clients to understand is that my signature acne program is a six month program. But the calls need to be used within that six month program. You you can't use two calls, let a year pass by and then try to use the other calls. I do try to be really generous with the amount of calls. I think for most of my clients since we do our check ins on photo albums, we are texting constantly. There's so much communication in between appointments. Some of my clients get clearer with two appointments and they just don't need the others. But I want them to be there for you in case you're struggling, in case you have questions, in case you want to deep dive on something, in case you want to literally do your routine with me. I want them to be available to you to schedule should you need me. And I will also always tell you when we are ready to progress to the next few phase or step and I will tell you when I recommend scheduling your next call. That's something I'm always monitoring and considering when I am looking at your check ins. So if I'm keeping you on a phase before asking you to meet with me for a call, it is for a reason. I recently invested in a six month program with a top coach. It was $3,000. Could I technically calculate my own macros? Yes. I am a certified nutrition coach. I had an idea of where he was going to start me, where we were going to cut down to. But I see enormous value in having someone look at me objectively, hold me accountable, make adjustments based on my response and teach me things that I may not see to show me certain blind spots when I'm trying to coach myself. It's very difficult to coach yourself. I don't want to write the programming. I want to have somebody holding me accountable for check ins. I do believe in coaching so much that I invest in coaching for myself. Even though I literally could do the job by myself. Before I became a coach, I also didn't fully understand how demanding having a full client load can be. When you offer clients messaging support, check ins, emails, calls, programming plan adjustments, troubleshooting, education and emotional support through a frustrating process like acne management or changing your body. This access, it does require real time and energy on the coach's end. And so this is also why programs do need to have an end date. I wish they didn't. I really wish I could keep everyone forever and I do have an option for that. But I know clients can be disappointed or upset when their program ends and I understand why you get used to having that support. We build relationships and it almost feels like that support just gets cut off at an end date. And it's hard for me as well. I care so much about my clients. I love seeing their progress. I love staying in touch with everyone and, and I want all of my clients to continue to thrive and do well. But if I personally continued actively managing every client who had ever enrolled with me, I would eventually have thousands of active clients. There would be no way for me to give each person the attention they deserve. I would have no time to create educational content, to record resources like this podcast to improve my own programs and business, or to take care of myself. We hear complaints about coaches who have too many clients at one time, and maintaining a reasonable client cap is one of the ways that I want to mitigate that. And I think that alone is an art in and of itself to know how many clients is too much or too little. But I would always rather strive to deliver quality than quantity. I would so much rather work with a manageable number of clients and give them my full attention than continue adding people while the quality of the support suffers or I mentally suffer. Another policy I have, and I think this makes total sense, is my 48 hour cancellation policy. This one is just super simple and straightforward. I do have to protect my schedule and my time. If every client were able to cancel or reschedule on the day of their appointment, I could not maintain a reliable business schedule. So you also want to understand that that appointment time was specifically reserved for you and so with late notice I cannot rebook that time and I don't have the ability to give that slot to someone else. And the way it works if you are in my acne care program, if you know if you had a huge disaster or tragedy, I would of course be understanding. But when it comes to something like oh I just had a meeting pop up on my calendar, I have to cancel the appointment the day of or the day before. I wouldn't charge you anything additional, but that would just count as one of your calls and then you would still have however many are left in your package. Cancellation policy is not a punishment. Things happen and life happens, but it does protect the time that allows a service based business to function. So I was talking with some of my girlfriends at a coffee shop the other weekend. They also happen to be estheticians and business owners and one thing that nobody told us when we started a business is that the better your business does, the more time it takes to run it. More appointments and more staff end up meaning more hours spent on scheduling, follow ups and marketing instead of time with your clients and staff, let alone your friends and family. Another important policy in my practice is that I do ask that all active clients purchase their recommended skincare through my business and there are several reasons for this. I touched on this earlier as far as authenticity, but we do not realize what a problem this is becoming and I need to know as your provider where your products are coming from and that you received authentic properly stored Products from an authorized source. Secondly, clients definitely do not think of this one, but most of the brands that I work with actually ask that I track exactly what you are using to understand how much you are using. If you are repurchasing on a regular enough basis. And my recommendations and adjustments are based on, on your complete routine, not just one cleanser or one serum in isolation, which sometimes it, it can happen not very frequently. But clients will not realize that each product really plays a vital role in their routine. So it's easy for one, two, three or four products to kind of fall off along the way and just, you know, think nothing of it. But it all has a place in your routine. And what I see happening is maybe your hydrating serum falls off, or you just think your moisturizer can be replaced with any moisturizer, then your skin is clogged, or the barrier is not supported enough to support your acne treatments, or you're not using sunscreen. A lot of things can go wrong. So it's very important that I know the exact routine that you are using so that I can assume you are following the programming that has been customized just for you. Product purchasing and documentation of those products are also very connected to the way that I am trained to manage professional skincare protocols and to support the requirements of operating as an insured professional practice. On a practical level, retail support is a very important part of maintaining my business's integrity and making sure I can provide you a certain result. And then lastly, I'll just say, guys, it's so crucial to keeping a small business alive here in California. I, I used to hear, you know, before I was a business owner, support small business. And you know, I was all for it, but I, I really didn't understand the hit that small businesses, especially in California, take on a quarterly basis. It is significant. I won't share the numbers, but every time it's enough to make me cry. And if it were not for retail support, I literally would not be able to offer my services. So when you have a choice as a client to purchase your products from a big box store like Dermstore or Amazon, I just kindly ask that you support my business back. My client space is very limited and I want to reserve that space for people who value my expertise and who want to support the small business that is investing time and energy into supporting them. It also feels like a fair exchange of energy. I truly care so much about each client. Like sometimes it keeps me up at night thinking about certain clients because I will know, you know, when they're in the early stages of working towards progress in the end result, I will literally think about them before I go to bed or first thing when I wake up, like intermittently throughout the day. You have no idea as a client how much your provider really cares about you and will just think of you as a regular part of their lives. If a small business is spending months guiding you, answering your questions, troubleshooting your skin, adjusting your routine, helping you at literally every step to reach your goals, it just makes so much sense to purchase the products that they recommend through that business rather than immediately going to a large third party retailer just because you see it on discount or they're having a sale. And to that I will also say I and Pomp will always price match eligible authorized retailer discounts when possible. All you have to do is is email us, which I recognize is an extra step, but it's the best step I can take in making sure the product is insured, making sure you can achieve the results that I expect for you, and offering you the discount that you are seeing elsewhere. So my goal is never to make you pay more unnecessarily. And, and I definitely recognize there is so much competition for, for products in the space. I so appreciate when you support me and go directly to my small business. When it's so easy to just google the product you need and get it in a click of a button, I know it's just something people don't think about and you know, you just want to place the order and get what you need. But it really, really goes a long way in just allowing me to do what I love and to create a company and a relationship where the support is truly two ways and so we can both feel valued with that structure. This type of policy has also become increasingly common. I think it is becoming industry standard amongst estheticians. All of my friends have a similar policy and it just helps us to stay in business. And what's more is it helps keep our service prices down. If I could not rely on my clients supporting me with retail, I would have to charge three or four times as much and I don't want to do that. So this is an easy way where you don't have to do any extra work. And I personally invest in a platform such as Pump Beauty where I can provide so many amazing medical grade brands to my clients in one easy spot. So it helps to keep my company accessible to you. Along with that, active clients should not be introducing outside skincare products into their routine or without discussing them. With me first. So this policy really isn't about controlling what you buy, but it is about making sure everything that we are using in the sandbox plays well together. And I cannot rely on my clients understanding of ingredients. And so when a client commits to my program, they really need to commit to staying within the structured program. And honestly, this is really never a problem for me. I think, because I'm very clear with clients that this is the expectation. And I also think they don't want to risk their results and they want to take the responsibility of, of creating a skincare routine and literally give that all to me. So just know your program is built very intentionally. Adding a new oil, a new supplement, a new active ingredient, new exfoliation, new chemical peel, new makeup, new hair product, or just the viral skincare product of the moment can introduce a new trigger, cause irritation, compromise the skin barrier, or make it difficult to understand why your skin isn't changing or is changing for the worse. If there are different variables changing at once, I can't accurately troubleshoot the result. And my expectation is that nothing is changing. So if something does change, you definitely want to tell me about it, which my clients are so amazing about. And they understand that there is, you know, a reason for the structure, there's a reason I'm so specific about which makeup products I recommend or don't recommend, or why I want you to stick within certain boundaries for certain hair care products or supplements. This just really helps to ensure that you get the most out of your investment and this very intentional phase of, of acne management. Next, just in time for summer. I also have a strict no tanning policy during my acne care program. There's a reason for this, guys. It's not because I don't want you bronzed and gorge, but tanning can be so damaging to the skin. This is truly the one regret I have in life. I can't think of many others, but I sure do regret getting in a tanning bed. I, I regret laying out for hours at Newport beach in my 20s. Tanning can increase inflammation, contribute to pigmentation, complicate the use of active ingredients, and create the illusion that acne marks are temporary, less visible, or your skin is less oily while you are just ultimately disguising, discoloration, and temporarily drying up oil that really comes back to bite you, say, in the fall and winter. And this skin damage, such as pigmentation or drying out the barrier, really creates a lot of new problems down the line. And it can also exacerbate your acne down the line. The next policy I think is really important to discuss is communication. And I learned this the hard way in my first year in business because I thought the less boundaries I had, the better business I was. And what you want to understand as the client is that a business that has policies and enforces them is probably experienced and confident in their work, in their value and in their results. And there was a time where I just really didn't have this yet. So I gave clients my personal number. I put no limitations on when they could contact me and this just burnt me out real quick. And I always want to make sure I'm in the place to get back to a client and give them a thoughtful response and give them the energy that they deserve. And please know when you contact me during normal business hours, you are not bothering me. I want my clients to ask questions. I want you to tell me when something changes. I want you to tell me if you are going through emotional turmoil or if you are having difficulty sticking to structure. I want to help. I feel God put me on this earth and to help people find their selves and to step into true confidence. And I have seen that occur in client after client. So just know that I'm doing this because I love this. There's other jobs I could have. I simply do not want to do anything else. I absolutely love what I do. I have the extreme privilege to literally run a business that is just straight up the. What I love to do most is making other women or men. Although I don't have any men on my roster currently. My favorite thing to do is help you find yourself again and feel amazing. So I want to hear from you. I'm more concerned if you go through my program and you've never texted me once or twice. I. I'm going to think something's up. So the only thing is that messages just need to stay within the communication structure of the program which is that I am available Monday through Friday, 9 to 4pm Pacific Standard Time. Like just normal business hours. You are welcome to text me and if you text me outside of those hours, it's okay. I just will not get back to you until normal business hours resume. And my clients are so understanding with this. I have found I don't need to do a lot of reinforcing. I put this in my treatment plan email. I usually go over it in consultation and and I ask that clients pick a check in time which is going to occur bi weekly. So every two weeks you will submit your photo check in on a day Monday through Friday. And this has just really helped me separate my personal life from business. And funny story, I actually had to do like multiple therapy sessions when I first started my business because I was just so, so overwhelmed with messages. And you know, we may not think about it when we are on the client side, but it's not healthy for anyone to be bombarded with messages 24 7. Personally, I don't really like to be on my phone very much. If you're friends with me in real life, when you're with me, I don't have my phone out. I don't want to be texting, I don't want to be scrolling like that thing is away. I lose it in my house all the time. Sometimes it's in my fridge. I don't like to be on my phone when it's business hours. I am locked in. I'm excited to look at my client messages. I'm like, ooh, who's hitting me up? Because I like to answer your questions like it genuinely fills me with happiness. But a coach or provider cannot sustainably be available every hour of every day. And if you are an esthetician or provider listening to this, this is one of the top policies I recommend implementing Day one. I do offer mentorship for estheticians as well. And this is the number one thing I am hearing from new estheticians, those who provide their phone number to clients or who are starting virtual businesses. Do not make the mistake of telling your clients they can contact you anytime, any day. It also doesn't make anyone like or respect you more. If anything, I think just setting normal business hours for communication, it sets a standard. It shows that there are confines for your time and that your time is valuable. Another policy that I want to be clear about is that I do not offer refunds. I also believe this is industry standard for literally any online coach. And I think for most providers, when you purchase a package, when you enroll in one of my programs, you are not simply purchasing a physical product that can be returned before we even begin working together. I review your intake information, I assess your photos, I evaluate your individual case. I then offer a one hour consultation. I'm very generous with that time if I think we need to go over and talk more. And I don't think you are getting antsy. I am happy to stay a little longer and just make sure we feel really good because I do understand it's an investment. I do understand it's a commitment. And I want you to leave the consult feeling good, which I know you Will and I then begin creating personalized programming and recommendations for you, and I open up a spot in my coaching program for you. So your payment covers my time, my expertise, my education, access to me, my assessment, and protects your spot. So there's a lot of individualized attention and work that goes into creating and managing a program. And if a client doesn't recognize that, I would just say we are probably not a fit to work together. And I really want to be that for you. But I. I just need to feel respected and that my time is respected and my unique business is respected. I also offer a lot of outside resources that are very personal to me and that I do not want duplicated outside of my business. So after that consultation, you are really receiving a lot of precious information. So once the process has begun, that time and intellectual work cannot be returned or transferred to somebody else. And this is another reason why I want potential clients to really read through the program information. It is outlined very clearly on my website. And I want you to understand policies carefully before enrolling. I think one of the biggest things that I have come up is, you know, clients purchasing a program, and this has only happened one or two times, but clients falling off, you know, maybe they enter a difficult season of life and six months goes by and they want to return after that. And because they haven't used all their calls up, they expect, expect that they can reenter the program. And another reason for this is that we need to make sure we have enough time to fully dedicate to acne management, and we need that time together. So it's not a process you want to dip in and out of. If you do happen to dip out of it and you want to reenter, we can absolutely start a new program. But when you sign up and start your program, the six months just lasts six months after that sign up. I also want to touch on the proprietary nature of my acne program. This is a program I have personally developed myself. I never got a blueprint from anyone. I really learned through trial and error and through my own client work, my own research, my own results how to offer this highly successful program. And I am confident in saying I don't believe there is any other program quite like it. And so I am totally happy to work with estheticians. Some of my, like, favorite clients and closest connections have been estheticians or other industry professionals. I've worked with dietitians. I've actually worked with a couple dermatologists. I've worked with nurses. I have worked with nutritionists. Professionals deserve support with their own skin too, and I welcome them into my program. However, I will say my program is unique to my business. It has been developed by me, by my clinical experience, my training, and my years of working directly with my clients. So the materials, protocols, educational resources, recommendations, systems and methods provided within my program are for the enrolled clients, personal use only. They are not to be copied, duplicated, taught, distributed, shared with clients or colleagues, repackaged into another program program, or used to create competing educational or coaching materials. When somebody enrolls in my program, they are enrolling to receive my help with their own skin. They are not purchasing the right to reproduce or distribute the systems or intellectual property. I have spent years developing and this is always a heartbreaking legal situation to get into that. Unfortunately I have had the experience of but this is such an important personal boundary, I think for all educators and service providers to really protect our intellectual property, we should be able to openly help other professionals while also protecting the work, education and systems that make our businesses unique. So it's never fun to have that same scared feeling when you are bringing another esthetician on. As a client, I want to feel comfortable. I don't want you to feel, you know, that perception from me. So we just want to make sure that the systems and materials are respected. And finally, coaching is collaborative. My job is to build the strategy, educate you, troubleshoot, adjust the plan, and support you. But I cannot wash your face for you. Sadly, I wish I could because I love cleansing skin. I cannot stop you from picking. I cannot make you complete your check ins. I cannot control what you eat, whether you tan, whether you introduce outside press products, or whether you follow the protocol consistently. Results do require participation. That doesn't mean perfection. I never would expect perfection from my clients. But I do expect communication. Honesty is big and just a willingness to follow the plan long enough for us to evaluate what is and isn't working. And that is not going to happen after two weeks or a month. I also can't promise a timeline for clearing for every single person. I will say I'm super confident in clearing anyone that comes to me and I think that's quite a statement. But I truly feel I can help anyone who wants to clear their acne. But skin is individual. Some clients respond incredibly quickly. Others may have more complex skin cases and they may require more acceleration, more troubleshooting, more adjustments along the way. So the last thing I want is for a client to, you know, see on Instagram that a before and after took two months and then take that to heart and feel down on themselves. It's just such a different process for anyone. And this is also a question that comes up in mentorship. How do you know how long it's going to take to clear a client? What do you say when a client asks, how long is it going to take to clear me? And we should just all feel confident in saying, I simply do not know. And that is not a promise or a guarantee or something you need to offer. Of course we want to clear our clients as efficiently as possible, but that is going to just require, you know, so many different variables and still can just vary person to person, person. So it's, it's not something you should feel you need to answer. What you can say is that my commitment as your esthetician is to use my education, experience and expertise to guide you through this process. I will be here for you. But coaching is a partnership. Policies are not here because we want to hurt our clients or because we don't care about our clients. In many cases, policies exist because we do care and because we want to build businesses that allow us to continue to do this work very well. A sustainable provider can be a better provider. A coach with a reasonable client load can pay closer attention. An esthetician who knows exactly what products you're using can troubleshoot your skin more effectively. And a client who understands the structure of of the relationship and respects their provider knows exactly what to expect from the beginning. The goal is never to create unnecessary rules or make your life harder or to rip you off. The goal is clarity, consistency, mutual respect and the best possible environment for results and the best possible experience for you. And what you should know as a client when a business is enforcing policies is that the policies need to be the same across the board. When we start making exceptions on a case by case basis or because we have a closer relationship with one client, it simply would not be fair.
